How to Make and Apply Shoulder Pads in Tailored Jackets
Shoulder pads give a tailored jacket its silhouette. How to construct them from foam or batting, and how to attach them properly with sleeve heads.
Shoulder pads are what give a tailored jacket its distinctive silhouette — the clean, slightly squared shoulder line that distinguishes a structured jacket from a soft cardigan. Without them, a jacket’s shoulder collapses into the natural slope of the body. With them, the shoulder holds a deliberate shape.
This guide covers two related skills: constructing shoulder pads from scratch (foam-based and batting-based) and attaching them properly to a tailored jacket along with the sleeve head (a small filler that smooths the sleeve cap).
What shoulder pads do
A shoulder pad fills the space between the natural shoulder slope and the line of the jacket. The result:
- The jacket’s shoulder line stays clean and horizontal (or close to it).
- The sleeve hangs straight down without collapsing inward.
- The chest area looks broader and more structured.
- The overall silhouette appears more deliberate and tailored.
Different pad shapes produce different effects: thin and tapered for a soft modern look, thicker and more dome-shaped for a stronger 1980s-style look.

For most contemporary tailored jackets, thin to medium thickness is appropriate. Thick pads look dated unless deliberately styling vintage.
Construction: foam-based shoulder pad
The fastest method. Used in factory and most ready-to-wear.
Materials: foam shoulder pad (purchased) or 5 mm sheet foam cut to shoulder pad shape; muslin or lining fabric for cover; thread.
Construction:
- Cut the foam to shoulder pad shape (curved on the outer edge, with a tail extending into the sleeve area).
- Cut two pieces of muslin matching the foam shape plus 1 cm seam allowance.
- Sew the two muslin pieces around the foam, encasing it.
- Trim seam allowances and turn right-side out (the muslin now forms a soft cover around the foam).
- Whip-stitch the opening closed.
Repeat for the second pad. Fast, durable, and readily available.
Construction: batting-based shoulder pad
The traditional method. Slower but produces a softer, more flexible pad.
Materials: wool or cotton batting; muslin or lining fabric; thread.
Construction:
- Cut shoulder pad shape from muslin (two pieces).
- Cut several layers of batting in graduated sizes (largest at the bottom, smallest at the top), creating a domed shape.
- Stack the batting on one muslin layer, with the largest piece at the bottom and the smallest on top.
- Place the second muslin layer over the batting.
- Pad-stitch through all layers to hold the batting in place.
- Trim seam allowances and finish edges.
Slower (45-60 minutes per pad) but produces a softer, more responsive pad that conforms to the wearer’s shoulder.
Attaching pads to a jacket
The pads are sewn into the jacket after the shoulder seams are sewn but before the sleeves are attached.
Step 1: Position the pad
Lay the jacket flat. Position the shoulder pad on the wrong side of the jacket, with:
- The thicker end (the dome) at the outer shoulder where the sleeve will attach.
- The tapered end pointing toward the neck.
- The pad’s outer curved edge extending 4-5 cm into where the sleeve cap will sit.
Step 2: Pin in place
Pin the pad to the shoulder seam allowance and the armhole edge.
Step 3: Hand-stitch the pad
Stitch the pad to the shoulder seam allowance with small slip stitches. Don’t stitch through to the right side — the pad should be invisible from outside.
Stitch around the entire perimeter of the pad, attaching it to the seam allowances of the shoulder and armhole.
Step 4: Add a sleeve head (small filler)
A sleeve head (also called sleeve roll) is a small strip of bias-cut wool or cotton batting that fills the curve of the sleeve cap. It smooths out any small irregularities and creates the soft puff at the top of the sleeve.
To make: cut a 5-7 cm wide bias strip of soft wool or cotton flannel, about 25 cm long. Roll into a soft tube.
To attach: hand-stitch the sleeve head into the sleeve cap seam allowance, just inside where the sleeve attaches. The roll fills the curve of the sleeve cap.
Common shoulder pad mistakes
The pads are too thick: thick pads create a dated 80s silhouette. For modern tailoring, use thinner pads.
The pads are too far inward: they should extend into the sleeve cap, not stop at the shoulder seam.
The pads show through: too thin a fabric, or pads positioned too prominently. Re-check positioning. Use thinner pads.
The pads shift during wear: insufficient hand-stitching. Re-stitch around the entire perimeter.
The pads are uneven: each pad should mirror the other. Mark and stitch carefully on both sides.
Removable pads
For some jackets (especially modern soft-tailored ones), pads are designed to be removable. Use Velcro or hook-and-eye to attach the pads, allowing the wearer to wear with or without.
